When bricks and mortar joints fail together
Mixed damage is the usual case on an older chimney. Joints erode and let water behind the brick faces, and damaged bricks let more water into the joints around them.
Repairing one without the other tends to be short-lived. Replacing a cracked brick in a wall of crumbling joints leaves the new unit surrounded by weak mortar. A sound repair treats the wall as one surface, so the new brick and the new joints shed water together.

The order of a combined masonry repair
Sequence matters when brick and joint work share a wall. Failed units usually come out and go back first, and the joints around them are repointed afterward so the new mortar ties the old and new work together.
Work at the top of the chimney is often done before lower courses, so debris and water from above do not spoil finished joints below. If the crown is being replaced, it usually goes on after the top courses are reset, so it sits on sound masonry.

Removing old mortar without chipping brick edges
Power grinders cut mortar fast, and they can nick brick edges and widen joints just as fast. The National Park Service shows how mechanical grinders can chip the edges and corners of older bricks.
BIA adds that a grinder cannot clear the short vertical joints to full depth without cutting the brick beside them, so those are finished with a chisel. Chipped edges also make the joints look wider, which changes how the chimney reads long after the mortar has weathered in.

Staying safe around loose chimney masonry
Bricks that come loose near the top of a chimney can fall onto the roof, a walkway or a car below. Until the chimney has been checked, treat the ground beneath it as off limits for family and pets.
Do not climb up to push loose bricks back or pull them out. Masons use roof protection, fall protection and a controlled way of lowering debris.
